How an AI agent is developed: stages, timelines and what drives the cost

Developing an AI agent means building software that understands requests in natural language and carries out tasks in your company’s systems: it queries data, records orders, classifies documents or hands cases over to a person. A first useful agent is usually in production within weeks, not months, when you start with a specific process. This guide explains the process, what you need and what drives timelines and cost. If you are looking for a team to build it, see our custom AI agent development service and our guide to outsourcing AI agent development to Latin America.

What an AI agent is (and what it is not)

An AI agent combines a language model with tools: your ERP or CRM APIs, databases, documents, email or WhatsApp. The model decides which tool to use at each step to reach a goal, and knows when to ask a person for help. A traditional chatbot follows a menu script and cannot act outside the conversation. We cover it in detail in what an AI agent is and AI agent vs. chatbot.

Where agents add value in a business

  • Sales and customer service: the agent answers, recommends, qualifies leads and builds orders, for example as a WhatsApp sales agent.
  • Back office and documents: it reads invoices, contracts and forms and loads the data into your systems (see AI data structuring).
  • Data and reporting: it integrates sources and answers questions about sales or inventory (see ETL and data integration).
  • Specialised areas: legal, healthcare or HR, with their own knowledge base and clear escalation rules.
  • End-to-end processes: several chained tasks across systems (see AI automation).

How an AI agent is developed, step by step

  1. Assessment: we pick a process with volume and clear rules, measure how it is done today and define what the agent can and cannot do.
  2. Design: we define the model, the tools (which systems it reads and which it can write to), memory, permissions and when a person steps in.
  3. Development and validation: we build the agent and test it with real cases from your company, comparing its results with your team’s.
  4. Deployment and continuous improvement: we integrate it into your infrastructure, measure every conversation or task and refine it in stages.

What your company needs

  • Sources of truth: catalogue, prices, stock, policies or documents the agent can access. It must look them up, never make them up.
  • Technical access: APIs or databases of the systems it will work with (ERP, CRM, WhatsApp Business API, email).
  • Business rules: what it can decide on its own, what needs approval and when it hands over to a person.
  • An internal owner who reviews answers during the first weeks.

Timelines

We work in sprints, with first visible results in about two weeks. A WhatsApp sales agent is usually in production in 4 to 8 weeks, depending on integrations. Projects spanning several areas or systems are rolled out in stages, starting with the highest-impact task.

What drives the cost

  • The number of integrations and whether your systems have an API or one must be built.
  • The level of autonomy: an agent that only answers costs less than one that records orders or payments.
  • The volume of conversations or documents, which sets model and infrastructure usage.
  • Your industry’s security and audit requirements.

That is why we quote after the assessment, with a fixed scope per stage.

Security by design

An agent that acts in your systems needs least-privilege permissions, a log of every action and human approval for critical decisions. We explain it in AI agent security for businesses.

Custom AI software or an existing product?

If your process is standard, an existing AI product may be enough. Custom development makes sense when the agent must work with your data, your systems and your rules (see custom AI software). We also build our own AI products, such as Checkeate, an AI-powered digital clinic.

Frequently asked questions

Does my data need to be in order before we start?

Not entirely, but the agent will only be as good as its sources. If data is scattered, the first step is usually to integrate it.

Which AI models do you use?

We choose the model based on the task, the cost and where the data must stay. We deploy on Microsoft Azure cloud infrastructure.

Does the agent replace my team?

It takes on repetitive tasks and hands over to a person anything that needs judgement, negotiation or an exception.
