AI automation vs. RPA: the differences and which one to choose

  • Automation
  • RPA
  • AI agents

RPA (robotic process automation) imitates what a person does on screen by following fixed rules. AI automation understands the content —a PDF, an email, a WhatsApp message— even when its form changes, and decides the next step. They do not compete: the best solution often combines both.

What RPA is

A software "robot" that clicks, copies and pastes data between systems and follows a predefined flow. It works very well when information always arrives the same way and screens do not change. When a supplier changes its invoice layout or a page is updated, the robot stops and someone has to fix it.

What artificial intelligence adds

  • Unstructured documents: reads invoices, contracts or forms in different layouts and extracts the data.
  • Natural language: understands informal emails and messages, and replies.
  • Judgement calls: classifies, prioritises and detects exceptions according to your rules.
  • Tool use: an AI agent decides which system to query and which action to take.

Key differences

AspectRPAAI automation
InputFixed-format dataVariable documents, emails and messages
LogicStep-by-step rulesA model that understands and decides, within rules and limits
Source changesBreaks and needs reprogrammingAdapts if the content is still recognisable
ExceptionsStopsClassifies them and hands them to a person
IntegrationUser interface (screens)Preferably APIs and databases

When to use each

  • RPA: repetitive tasks on systems without an API, with data that always arrives the same way.
  • AI: processes where someone has to read, understand or decide before acting.
  • Both: AI interprets the document and RPA or an API records the result in a legacy system.

How to get started

  1. Pick a high-volume process, such as logging supplier invoices.
  2. Measure its current time and error rate.
  3. Run a pilot with real documents and human approval for uncertain cases.
  4. Expand in stages once results are measured.

Common mistakes

  • Automating a process nobody has clearly defined.
  • Using RPA to read documents whose layout changes.
  • Letting AI execute payments or critical changes without approval.
  • Not measuring: without a baseline you will not know what you saved.
